In the modern managerial world, we are often instilled with a perfect-sounding formula: building an organization that has

* Alignment (everyone understands the same goal)

* and Autonomy (everyone is free to decide how to do their job)

This idea is beautiful in theory, and it is often transmitted through the case studies of global companies - Spotify, Netflix, or many other leading technology organizations - to become a "new generation of management" that many executives try to implement in the hope of the same results.

But when this formula is brought down to the field, what many organizations find is not an agile, fast-paced and better-decided team, which turns out to be a condition that many people are painfully familiar with: "Organized Chaos."

* The team had high freedom, but the performance was not born as expected.

* Everyone speaks the same language about goals, but no one dares to determine who is responsible for the end result.

* Meetings are full of ideas and power, but decisions are slow, and deliveries are often postponed, etc.

The key question is not whether Alignment and Autonomy are the wrong ideas, but "why is the formula supposed to help agile organizations unconsciously lead so many organizations astray?"

The answer is hidden in a variable that is often overlooked and always misunderstood: "Accountability."

1) A trap that many organizations unknowingly fall into.

If looking back at Henrik Kniberg's classic model that likens team collaboration to "crossing a river," we'll see a clear picture of why many organizations are stuck in the middle of the way, despite their good intentions and ready resources.

In this model, the leader communicates the goal clearly, but retains control of every step of the way.

The result is that the team can perform well in situations where everything goes according to plan, but as soon as the context changes, materials are lacking, or unexpected factors occur, the team is disrupted because it has no power to make its own decisions and does not dare to take responsibility for the plan adjustment.

* And if the work isn't done, how will it be handled?

2) "Accountability" = the variable that actually makes the formula work.

Accountability is often mistaken for finding the wrong person, questioning the blame, or punishing failure, but in reality, Accountability does not start with the penalty of designing a system to hold people accountable.

Good Accountability consists of two main components to walk along.

1. Transparency - Everyone sees the same truth.

Freedom immediately becomes dangerous if each team sees a different set of information and interprets the situation from their own angle.

Organizations with high Accountability do not leave job status hidden in private files or reports presented only to executives, but rather place important information in a central area that everyone has access to and sees together.

* How much is the budget spent and how much is left?

* How many days are left? Not according to plan, but according to reality.

* Where is the jam point and which team needs help?

Transparency here is not to catch a mistake, but to make every decision based on the same truth.

2. Commitments - Words must be weighted

This is where many organizations, especially in cultures that value presumptuousness, often avoid it.

Accountability requires clear answers to simple but powerful questions, such as:

* Who really owns this result? Not just the coordinator.

* If the work is not completed as scheduled, when will it be communicated, and who must propose the solution?

One of the interesting cases was that Tech Startup changed the conference format from "progress report" to "confirmation of collective commitments."

There's only one rule.

If you know that the work will be delayed, you must give notice and offer solutions immediately.

As a result, internal conflicts decreased, mutual trust increased, and teams became more responsible because the system did not wait for problems to erupt, but opened up space to solve them early.

3) Design Accountability to suit the enterprise context

Accountability does not have a single formula that works for all organizations; design must conform to maturity, structure, and work culture levels.

* The team is responsible for reporting the problem honestly; it is not tucked under the carpet until it is too late to solve it.

3.2 Agile or Autonomous Team Organization = When freedom is high, Accountability must move from "control by people" to "directing by systems and information."

* OKRs, KPIs, and Dashboards are not pressure tools, they are positive pressure-generating mechanisms from teammates. Let everyone keep their word and clearly see the effects of non-delivery.

Irresponsible freedom is a shortcut to failure, but freedom standing on Accountability is the foundation of a high-performance team.
